The three vault KPIs that actually predict fulfillment reliability

Pick rate looks great on a dashboard and predicts almost nothing. Here are the three metrics we report weekly from our Class-3 vaults, why they are the ones that matter, and how we measure them without expensive WMS infrastructure.

Every vault dashboard we have seen optimises for metrics that are easy to measure, not metrics that are predictive. Space utilisation looks great and predicts nothing. Pick rate is impressive until you notice it counts the wrong picks as fast. Here is what we actually report, and why.

The three that matter

The ones that look impressive but mislead

Pick rate (lines per hour) rewards picking fast over picking right. Space utilisation rewards stacking high over picking efficiently, a full vault that takes 40 minutes to cross is worse than a half-full one that takes 4. Cube utilisation is a legitimate metric, but only on outbound, nobody cares how tightly inbound is packed if it takes a day to unpack.

What we report weekly

Every Monday, every client on our vault tier receives a one-page report with inventory accuracy, dock-to-stock time, perfect order rate, and stock aging. No pick rate. No space utilisation. If a client asks for pick rate we send it with a disclaimer explaining why it is not the number to optimise.

“Perfect order rate is the only KPI that cannot be gamed by making another KPI look good. If it goes down, something real is broken.”
